How to Get Your First 10 Customers Without an Ad Budget
A step-by-step sales playbook for new founders: who to approach first, what to say, how to follow up, and how to turn your first 10 customers into referrals, without spending on ads.

Ads amplify something that already works. Before your first 10 customers, nothing works yet, so ads mostly buy expensive lessons. The first 10 customers come from conversations, and they teach you what to say to the next hundred.
Here's the playbook our BYOB founders use.
1. Write your "first 50" list
List 50 people or businesses who match your ideal customer and whom you can reach personally: people you know, people they know, and members of communities you're part of. Include name, how you know them, and how you'll contact them.
Fifty feels like a lot. It's the right number: expect roughly one in five to become a customer at this stage.
2. Lead with the problem, not the product
Your first message isn't a pitch. It's a question:
"Hi Ashraf, I'm working on something for textile shop owners who lose time chasing credit payments. Could I ask you 3 quick questions about how you handle it today?"
People love talking about their problems. They're wary of being sold to.
3. Turn conversations into small commitments
When someone describes the problem clearly, offer a small, low-risk first step:
- A paid pilot at an introductory price
- A pre-order with a small advance
- A free trial with a clear end date and a price agreed upfront
Paid is always better than free, even if the amount is small. It proves the problem is real.
4. Follow up like a professional
Most early sales are lost to silence, not rejection. Keep a simple pipeline tracker (a spreadsheet is fine) with every lead, the date of the last contact and the next step. Follow up at least three times, each with something useful: an answer, an example or a case.
5. Over-deliver for the first 10
Your first customers are your marketing team. Deliver personally, respond fast, and fix problems before they notice. Ask them what almost stopped them from buying, and what nearly made them leave.
6. Ask for referrals and testimonials, specifically
Don't ask "know anyone who'd be interested?" Ask:
"Who are two other shop owners on your street who have the same problem?"
And ask for a short video or written testimonial while they're happiest, right after a result.
7. Write down what worked
After 10 customers, you should know:
- Which channel produced customers (referrals, WhatsApp groups, walk-ins, LinkedIn)
- Which message got replies
- Which objections came up, and what answered them
- How long a sale took
That's your first sales system, and the basis for any future ad spend.
Common mistakes
- Selling to friends who buy out of kindness, and learning nothing.
- Building for months before talking to anyone.
- Discounting to zero. Free customers rarely give honest feedback.
- Giving up after one message.
